The problem

It starts with the situation you're actually in.

Try a test. Imagine you're unreachable for two weeks—no phone, no email, no quick "just text me if you're stuck." Walk through your business in your mind, department by department. Which tasks still get done correctly?

You have everything except an order of operations. Now look at your actual list of candidate procedures.
Outcomes

What you'll be able to do.

The Cost of the Blank Page

You sit down to finally document the task. You open a blank document, type a title, and stop.

The chat you can't run twice

The obvious move is to open a chat window and start typing—"clean this up, make it an SOP." You get something readable back.

A Library Is Three Decisions, Not a Folder

Open a folder right now—the one where your team keeps "the docs." Count how many files have a name like SOP_final, SOP_final_v2, SOP_FINAL_use_this_one, or a date that stopped meaning anything two reorganizations ago.

Trust is a result, not a setting

An AI agent doesn't tell you when it's wrong. By the time you notice, the action already left the building.

Inside the book

A closer look at the work inside.

The Founder Dependency Audit

Now turn that map into a score. The Founder Dependency Audit rates how much of your operation depends on you specifically. Read each statement and score it from 0 to 4, where 0 means "completely false" and 4 means "completely true." Total at the end; the maximum is 40.

When You're the Single Point of Failure checklist

  • A business that lives in your head charges a hidden tax in bottlenecks, inconsistent output, and fragility—costs that bleed out slowly instead of arriving as one obvious bill.
  • Critical knowledge sits in one of four places: your head, one person's head, scattered notes, or current documentation.
  • The Knowledge Location Map gives you an honest inventory; the Founder Dependency Audit converts it into a Day 0 score you'll re-run later in the guide to measure progress.
  • The standard that matters is handoff: write each SOP so a real person or an AI can run it correctly without you—and that same precision is what makes a procedure automatable.

The Readiness Checklist

Run any SOP through these questions. Each "no" is a gap a human would paper over and a machine would trip on.

  • Trigger: Could two people agree on the exact moment this starts?
  • Inputs: Is every required input named, with a source for each?
  • Decision rules: Is every "it depends" replaced by a stated condition with real thresholds?
  • Branches: Does every decision name what happens on both sides?
  • Steps: Is each step a single action that assumes no prior knowledge?

The Readiness Scorecard

The checklist tells you where the gaps are. The scorecard tells you how bad they are. Score a single procedure on five of the six anatomy parts—rating each Pass, Partial, or Fail —and you get a one-look verdict on whether it can be delegated.

Machines Inherit Your Assumptions, Not Your Judgment checklist

  • A machine inherits your assumptions but not your judgment. The vagueness a human silently corrects is the vagueness that breaks automation.
  • Every AI-ready SOP has six parts: trigger, inputs, decision rules, steps, outputs, exceptions. The parts that usually go missing—decision rules and exceptions—are the ones humans.
  • Procedure A ("use your judgment on bigger amounts") and Procedure B (numeric thresholds, named sources, defined exceptions) describe the same task; only B is runnable by software.
  • The eight-question Readiness Checklist finds the gaps; the five-row Scorecard grades how severe they are—Pass, Partial, or Fail on trigger, inputs, decision rules, exceptions, and.
